Return on Hassle: When Investment Optimization Stops Being Worth It

A 20bp optimization that costs $2,000 a year in effort needs $1M of assets just to break even. A framework for when the next optimization is not worth it.

Suppose a strategy would reliably add 20 basis points a year to your returns, and implementing it costs $2,000 a year in time, administration, and occasional mistakes. On a $300,000 portfolio the strategy earns $600 and costs $2,000: you pay $1,400 a year for the privilege of optimizing. On a $3 million portfolio the same strategy nets $4,000. Nothing about the strategy changed. The break-even balance is $1 million, and which side of it you sit on decides whether the strategy pays you or charges you. Whether an optimization works and whether it is worth it, for you, at your balance, at the price of your hours, are two different questions. The second one has a name: return on hassle.

The short version

A strategy can have a genuinely positive expected financial benefit and still make you worse off after counting time, attention, stress, illiquidity, and mistakes. The objective worth maximizing is attainable after-tax household well-being. Keep optimizing while the conservative marginal benefit of the next action exceeds its full marginal cost, then stop. In practice: capture the employer match, automate contributions, hold low-cost diversified funds, and kill large recurring fees. Calculate before adding rentals, harvesting routines, or extra accounts. Skip day trading, and skip basis-point chasing on small balances. Nobody pays you extra merely because a strategy is exhausting.

What return on hassle means

Nick Maggiulli popularized the phrase in 2023 with a chart ranking asset classes from Treasury bills through index funds up to rental property and small business, by expected return against difficulty.1 The spectrum is a good starting intuition. This guide formalizes it, because a ranking cannot tell you when to stop optimizing, and the stopping point is where most DIY investors go wrong in one direction or the other.

The economics rests on three old, sturdy ideas. Gary Becker treated household time as a scarce input allocated among competing uses, so hours spent managing investments are a real economic cost even though no brokerage statement bills you for them.2 Herbert Simon showed that choosing a good-enough option, satisficing, is what rational agents with limited time and computation do.3 And the rational-inattention literature, from Sims onward, treats attention itself as a budget: a strategy that demands constant monitoring spends a resource you cannot print more of.4,5 An investing decision therefore spends four scarce resources at once: money, time, attention, and flexibility. A spreadsheet that prices only the first one is not measuring the trade you are making.

Complexity changes behavior

Friction sounds like a detail until you watch what it does to real savers. In a study of nearly 800,000 employees, 401(k) participation was lower in plans that offered more funds, falling roughly one to two percentage points for every ten additional options in the headline estimate.6 Automatic enrollment raises participation dramatically without changing any of the plan’s economics,7 and merely simplifying the signup to a single yes-or-no card raised participation by 10 to 20 percentage points among affected employees.8 When one employer streamlined a bloated fund menu, participants ended up in portfolios with lower expenses and turnover, worth an estimated$9,400 per participant over 20 years in that plan.9 And the wreckage of abandoned complexity is measurable: as of a 2023 industry study, Americans had left behind roughly 29 million forgotten 401(k) accounts holding $1.65 trillion.10 Every account, form, and manual step you add to your own system is a place where this same force works against you.

Hassle is not a risk premium

The most tempting mistake in this area is assuming that harder investments must pay more, as if markets owed you a wage for suffering. Hassle comes in three kinds, and only one of them has a mechanism for generating return.

  • Productive effort. Sourcing a genuinely underpriced property, renovating it yourself, running a real business, doing valuable tax planning. The extra return here is compensation for labor and skill, and it is real when the skill is real.
  • Necessary friction. Paperwork, recordkeeping, rollovers, beneficiary forms. Nobody pays you for this. Minimize it, automate it, or batch it.
  • Value-destroying activity. Excessive trading, redundant funds, constant monitoring, brittle tax maneuvers. This hassle has negative expected return, and the trading evidence below is the proof.

The category an activity falls into is an empirical question, never a feeling. Exhaustion is compatible with all three.

The framework: three layers, one stopping rule

Price any proposed optimization in three passes. First the spreadsheet: the incremental after-tax, after-fee expected benefit in dollars. Second, convert that to a certainty equivalent: shrink it for estimation uncertainty, concentration, illiquidity, and downside paths, the same discipline our Merton share guide applies to allocation. Third, add the household terms a spreadsheet omits:

where HANB is the hassle-adjusted net benefit. Enjoyment counts, with an honest label: a hobby that earns some money is a fine thing to have, and a different thing from the best available passive investment. The stopping rule follows directly:

The marginal stopping rule

Keep optimizing while the conservative marginal benefit of the next action exceeds its full marginal cost in money, time, attention, flexibility, and error risk. The question is never whether tax optimization or cost reduction is valuable in general. It is whether the next account, the next fund switch, the next property, the next hour is worth more than what it displaces.

Five tests operationalize the rule.

  • Materiality. Ten basis points is $100 a year on$100,000 and $5,000 on $5 million. The same act is irrational for one investor and obviously sensible for another.
  • Robustness. Halve the estimated advantage, add an implementation mistake, assume an unfavorable tax outcome. If the case dies, it was never strong.
  • Maintainability. A one-time payroll election is a different species from a strategy demanding weekly surveillance for decades. Prefer decisions that stay made.
  • Optionality. Lockups, early-withdrawal penalties, leverage, and concentrated positions surrender flexibility, and that surrender is a cost even in the years you never need the exit.
  • Displacement. Every optimization hour comes from somewhere: paid work, sleep, family, or simply not thinking about money. Name the source before spending it.

Pricing your hour makes the tests concrete. Use your marginal after-tax earnings if the hour displaces work, the cost of competent delegation if the task is outsourceable, or your personal reservation wage, the payment you would demand to give up a free evening, if it displaces leisure. Add a premium for on-call obligations: fragmented nights are not equivalent to a scheduled hour of paperwork.

Day trading: the evidence is brutal

Day trading is the cleanest demonstration that effort is not compensation. Barber and Odean studied 66,465 discount-brokerage households from 1991 to 1996: the most active fifth of traders earned an 11.4% annualized net return while the market returned 17.9%, and the average household’s 16.4% gross return shrank toward the market-lagging net figure after costs.11 With Taiwan’s complete trading records, the same authors estimated that individual investors’ trading cost them 3.8 percentage points a year in aggregate, with most losses traced to their own aggressive orders.12 In Brazilian equity futures, of the individuals who persisted in day trading for more than 300 sessions, 97% lost money and only 1.1% earned more than the minimum wage, with no evidence that experience produced learning.13 FINRA’s own investor guidance adds that the activity is time-intensive, tax-inefficient, and, with margin, capable of losing more than the original stake.14

Stack the return-on-hassle ledger: hundreds of hours a year, elevated taxes and costs, documented negative average edge, real emotional wear. This is the worst widely marketed return on hassle in personal finance. Someone who genuinely enjoys it should fund it from the entertainment budget, cap the capital so the plan succeeds if the account goes to zero, and measure results after taxes and after pricing their hours. A claimed edge deserves a long, audited, after-cost track record before it earns real capital.

Rental property: real returns, and rarely passive

Housing as an asset class has a strong record: across 16 advanced economies from 1870 to 2015, aggregate housing delivered total real returns around 7%, comparable to equities, with lower measured volatility at the national-index level.15 One leveraged door in one neighborhood is a different asset entirely: concentrated, illiquid, financed, exposed to a single roof and a single local market, and bundled with an unpaid part-time job. The IRS’s side of the bargain alone includes income and expense records, depreciation schedules, and passive-activity loss rules with their own phase-outs.16,17

The return-on-hassle discipline for a rental is to decompose the payoff before crediting yourself with alpha:

A landlord who beats an index fund while personally renovating, screening tenants, and answering midnight calls has partly earned a wage, not an investment return. Divide the payoff above a passive benchmark by your logged hours and you get that wage explicitly:

Sometimes the number is excellent, and honest: a skilled operator with local sourcing advantages runs a good small business. Sometimes it is$9 an hour with leverage risk attached. The rental fits people who want to operate a small business, have real local edge, and hold enough liquidity elsewhere; it fits poorly for anyone who mainly wants diversified, passive, liquid exposure, or whose job and home already concentrate them in one metro area.

Tax-advantaged accounts: high return on hassle, with a limit

Tax-advantaged accounts sit at the opposite end of the spectrum from day trading: often a few hours of setup buying decades of compounding benefit. The employer match is the closest thing to free money in personal finance, and automated payroll contributions are the highest-value, lowest-hassle mechanism in the entire system. The Danish evidence sharpens the point: in a study of 41 million observations, each $1 of tax subsidy raised total saving by about one cent, because roughly 85% of savers respond passively, while automatic employer contributions raised wealth far more effectively.18 Automation does more work than cleverness.

The limit is that “max every account, always” is a slogan, and the stopping rule applies here too. Money in retirement accounts is generally taxable plus a 10% additional tax if taken before 59½ without an exception,19 so the last sheltered dollar competes with the emergency fund, the house down payment, and expensive debt. HSAs offer the best tax treatment available, deductible in, tax-free growth, tax-free out for qualified medical costs, but carry eligibility rules and a 20% penalty on nonqualified withdrawals before 65.20 Follow a priority order rather than a maximization reflex: liquidity first, then the match, then expensive debt, then the best-treated accounts as far as your actual liquidity and plan quality justify. Basis points and the break-even balance

Costs deserve their reputation: the Department of Labor’s standard illustration shows a one-percentage-point fee difference consuming 28% of a 401(k) balance over 35 years.21 Killing large, recurring, percentage-based fees is Tier 1 work. But the same logic that condemns a 1% advisory fee also condemns spending your weekends chasing 2 basis points across a $40,000 balance. The dividing line is one division:

An optimization worth 20 basis points that costs $2,000 a year in time and error risk needs $1 million of affected assets to break even. Below that, simplicity is the higher-returning strategy. The optimization ladder

Sorting common actions by return on hassle produces three tiers. The boundaries move with your balance, tax rate, and hourly value, which is what the calculator below is for.

Tier 1: usually worth doing

  • Set a sufficient savings rate and automate contributions.
  • Capture the full employer match.
  • Hold low-cost, diversified funds in a written allocation.
  • Eliminate large recurring advisory, fund, and plan fees.
  • Consolidate stray accounts; maintain beneficiaries.
  • Avoid concentrated, uncompensated risks.

Tier 2: calculate before acting

  • Maxing accounts beyond the match; Traditional vs. Roth; conversions.
  • HSA accumulation, asset location, tax-loss harvesting, direct indexing.
  • Rental property; mortgage payoff vs. investing.
  • Switching funds with embedded taxable gains.
  • Charitable gifting of appreciated assets; withdrawal sequencing.

Tier 3: usually skip, simplify, or sandbox

  • Day trading and repeated market-timing adjustments.
  • Yield chasing and complex options strategies sold as income.
  • Basis-point chasing on small balances.
  • Overlapping funds and redundant accounts without a job to do.
  • Tax maneuvers you cannot explain to another adult.

Who should optimize more, and who less

More optimization suits larger balances, higher marginal tax rates, longer horizons, genuine specialized expertise, reliable automation, and people who honestly enjoy the work enough to discount its cost. Less optimization suits small affected balances, thin liquidity, variable income, a history of tinkering, and any household where one person’s specialized knowledge is a single point of failure. The six-month continuity test

Could another competent household member understand and operate this financial system if you were unavailable for six months? If not, the strategy carries a continuity cost that belongs in its price, and simplifying may be worth more than the optimization ever was.

Do the Tier 1 list this year; almost everyone should. Run the break-even arithmetic before anything in Tier 2, using conservative estimates and a real price on your hours. Treat Tier 3 as entertainment or skip it. Two habits keep the framework honest. Judge every optimization at the margin, against the simpler alternative, rather than by whether its category is virtuous. And re-run the math when something material changes, a bigger balance, a higher tax bracket, a new job, rather than monitoring continuously; a plan that needs weekly attention is charging you rent on your own attention. The goal was never the maximal spreadsheet. It is a system that captures the large, durable benefits, survives your own limitations, and hands you back the hours.
